Preventive vs. Reactive Maintenance: Why Planned Wins

Every fleet does maintenance. The question is when: before a part fails, or after. That single choice — preventive versus reactive — is one of the biggest drivers of fleet cost and uptime.

What's the difference?

Reactive maintenance fixes things after they break. Preventive maintenance services vehicles on a schedule to stop failures before they happen. Most fleets do both; the best fleets do far more of the second.

The real cost gap

A planned service is cheap and scheduled. The same failure on the road is expensive and unplanned — towing, downtime, missed deliveries, overtime and often a bigger repair because a small problem cascaded. Reactive work also wrecks your planning: you can't schedule a breakdown.

Rule of thumb: a roadside failure typically costs several times what the equivalent planned service would have. The best fleets track their planned-to-reactive ratio and push it steadily toward planned.

When reactive still makes sense

Not everything should be scheduled. Low-cost, non-critical components that fail randomly can be run to failure. The skill is knowing which parts are critical enough to protect with preventive maintenance and which aren't.

How to shift toward planned

  1. Set service intervals for every asset by mileage, hours or time.

  3. Catch issues early with daily inspections that feed work orders.
  4. Stock the right parts so planned work isn't delayed.
  5. Measure the ratio in dashboards and improve it every quarter.

Reactive maintenance feels cheaper because you only pay when something breaks — but you pay far more, and you lose control of your schedule. Shifting to planned maintenance is the highest-ROI habit in fleet management.
